AI consultant cost in 2026: fixed prices in EUR

AI consultant cost is the question every new customer asks in the first call, usually after weeks of reading consultancy websites where the only price is a form to fill in. We think that is a poor habit in our trade, so this article lists what each step costs in euros, what the market charges by the hour and what a European company should budget. The service behind the numbers, what an AI consultant does at satori., has its own page.
The short answer is that the price follows the step you are on, from €14 per user per month for the platform to €4,480 once for a full launch for eight people. Build projects get a fixed quote.
What does an AI consultant cost per step?
We work along five steps, from choosing a platform to automating flows, and each step has its own price tag. Steps make money easier to talk about, since the cost of steps one to three has an answer. The cost of AI does not.
| Step | Service | Price | What it gives you |
|---|---|---|---|
| 1. Platform | satori-claude or satori-mistral | €14 per user per month for Claude, €8 for Mistral, plus licence | One tool, one plan, data terms in place |
| 2. Launch | satori-launch | €560 per user, from 8 users | Webinar, full-day workshop, five skills rolled out |
| 3. Train | satori-workshop or satori-sprint | From €280 per user | Your documents, your tasks, real adoption |
| 4. Structure data | satori-rag or satori-mcp | Fixed price after scoping | Answers based on your own material |
| 5. Automate | satori-automation | Fixed price after scoping | Flows that do the work for you |
All satori. prices in this article are fixed and exclude VAT.
Step 1: pick one platform
The first step costs the least, although it is the one most companies get wrong by running five free tools nobody understands. Through satori-claude we handle licences, support and a quarterly usage report for €14 per user per month plus the licence, after a one-time €490 setup. satori-mistral does the same for the French model vendor Mistral AI at €8 per user per month. Both arrive on one invoice in euros.
A team of 15 on satori-claude pays €210 a month for the service plus fifteen licences at €24 for Standard seats, which comes to €570 a month in total. What the licence itself costs, plan by plan, is in how much does Claude cost.
Step 2: launch it properly
Launch week decides whether the platform gets used or only paid for, because habits form in the first ten working days. satori-launch gives the whole team a two-hour webinar introduction to Claude, a full-day workshop on site and up to five skills, meaning saved ways of working that Claude follows every time. The price is €560 per user as a one-time fee from eight users, so €4,480 at minimum.
Step 3: train on real work
Adoption happens when the team practises on its own contracts, reports and quote templates instead of demo data. A satori-workshop costs €280 per user for two hours, €390 for a half day and €560 for a full day, each from eight users. Smaller teams take satori-sprint, five one-hour sessions for three to eight people at €400 per user.
Fifteen people who each save 30 minutes a day after training recover 1,650 hours a year over 220 working days. At an internal cost of €45 an hour that is €74,250, against a training bill between €4,200 for two hours and €8,400 for a full day. The saving holds only while someone checks the drafts.
Step 4: structure your data
Answers change from generic to precise once Claude reads your own material. RAG, meaning a search that lets AI read your documents before it answers, is sold as satori-rag, while satori-mcp connects Claude to systems such as your CRM or project tool. Both get a fixed price after a scoping call, because the number of documents and systems decides the work.
Step 5: automate the flows
Automation comes last, because flows built on messy data break most often. satori-automation builds flows such as reports that write themselves or cases sorted before anyone opens the inbox, priced per flow. Running a finished flow costs from €230 a month through satori-run, since vendors change their interfaces and someone has to notice.
What does the market charge per hour?
Freelancers in Germany, Austria and Switzerland averaged €103 an hour in the 2026 Freelancer-Kompass, a survey of about 5,400 registered freelancers run between November 2025 and February 2026.1 Specialists with proven AI work ask more than that average, and large consultancies add office, management layers and brand on top. A day at the average freelance rate already costs €824 before anyone has written a line.
We work with fixed package prices instead of running hours, so the price is known before the first session and the risk of overrun sits with us. Hourly billing still suits a truly unknown scope.
How do you choose between modules and a full package?
Modules win for most companies, because almost nobody knows exactly what they need in the first phase. A module lets you test the partner on one small job before you hand over a bigger mandate, and you can change direction without tearing up a contract.
A full package makes sense when you already know what to build, when a hard deadline such as a quarter close is looming, or when several teams must move in parallel. Nine of ten customers we meet should start modular with one workshop or one sprint, and move to satori-launch once the need outgrows it.
Red flags in AI consultant pricing
Some consultants are too cheap and some are too expensive for what they deliver, and four signals show which is which before you sign anything.
- Far below the market average. A senior AI rate well under €100 an hour usually means junior staff on a senior assignment, or a price subsidised by other services you may not need.
- Far above it with no named specialism. A rate several times the average can be fair, as long as the consultant can say exactly what you are paying for.
- Vague quotes with no list. A quote that reads "AI consulting, three months, €50,000" with no list of deliverables is a risk, so ask for what is included per user.
- Subcontractors that nobody mentions. Some firms sell senior expertise and send juniors, so ask who does the work.
Is an AI consultant worth the price?
Price is only one side of the sum, and the other side is hours. McKinsey estimated in 2023 that generative AI could add $2.6 trillion to $4.4 trillion a year across the use cases it analysed, which says little about your company.2 A closer example: fifteen people who each save 45 minutes a day on email, documents and research recover 2,475 hours a year over 220 working days.
At an internal cost of €45 an hour, salary and overhead together, that is €111,375 a year in recovered time. Most of that return comes from steps three to five, while steps one and two cost relatively little and lay the ground. The €45 is our assumption, so replace it with your own figure before you show the sum to anyone.
Checklist for comparing AI consultant quotes
- The deliverables are listed line by line, with what is included per user
- Training is part of the price, not only technical setup
- Support after the project is written down with a response time
- The consultant works daily in the tools you need, such as Claude or ChatGPT
- GDPR, data processing terms and the EU AI Act are covered in writing
- The quote names who delivers, a senior or a junior
- The quote says what happens when the scope grows
- You can run things yourselves once the project ends
What should a European company budget?
Three levels cover most companies, depending on how far you want to go and how much of the work your own team takes on.
| Level | Steps | Budget | What you get |
|---|---|---|---|
| Get started | 1 and 2 | €4,970 to €6,090 plus licences | satori-claude setup and satori-launch for 8 to 10 users |
| Structure | 1 to 3 | €8,890 to €14,490 plus a quoted RAG or MCP project | Setup and satori-launch for 15 to 25 users |
| The whole ladder | 1 to 5 | Quoted per project | Launch for the whole team, then data and automated flows |
The first two levels are fixed arithmetic from the price list, with €490 setup plus €560 per user excluding VAT, while the third depends on your systems. None of it is the cheapest way to buy AI, and a company with one confident admin can buy licences direct and train itself.
Take last month's calendar for five people on your team, count the hours spent searching for information or rewriting drafts, and write the total at the top of a page. The count takes under thirty minutes, and that single number is the one to set against any AI consultant cost you are quoted.
